A marketer generates a campaign with ChatGPT, a developer codes thanks to GitHub Copilot, an analyst manipulates sensitive data in a local notebook. These uses seem harmless, but they escape security, compliance, and governance processes. Result: a gray area where innovation thrives… at the risk of exposing the organization to critical breaches.

Why Shadow AI proliferates in companies

The success of Shadow AI lies in two main factors: accessibility and speed of adoption.AI tools are simple to use, often free or inexpensive, and offer an immediate productivity gain. Employees, eager to experiment, prefer to bypass administrative burdens.

Added to this is a cultural factor: AI is perceived as an individual tool rather than as collective infrastructure.Result: each team develops its own practices, often outside any global strategy.

The compliance risks linked to Shadow AI

If Shadow AI develops out of control, it leads to serious risks for the company:

Leakage of sensitive data: prompts containing personal data or industrial secrets sent to external servers.

Regulatory violation: absence of processing register, transfer of data outside the EU, non-compliance with GDPR or sectoral directives.

Lack of traceability: absence of audit on model versions, prompts used, results produced.

Intellectual property disputes: generated contents or codes that may belong to third parties.

Cyber risk: AI packages installed from unverified repositories, opening the door to malware.

Biased or unexplained decisions: hallucinations or algorithmic biases that may guide HR, financial, or commercial choices.

These risks are all the more critical as they affect the organization’s digital trust, a capital now as important as financial reputation.

How to implement an effective AI policy

The first step to regain control is to define a clear AI policy: which data can be used, which providers are validated, which uses are prohibited. This policy must be understandable, practical, and scalable.

Next, it is essential to map existing AI usage. This can involve internal surveys, but also a technical analysis of the network and API calls. The objective is to identify all unreferenced AI entry points.

Finally, companies must build a validated AI catalog, listing approved models, APIs, and platforms, with their conditions of use. This makes it possible to channel initiatives without blocking them.

Governance tools: catalogs, workflows, and AIMS

Ending Shadow AI does not mean slowing down innovation. On the contrary, it is about providing a framework that accelerates responsible adoption. Several levers exist:

Open proposal channels: a Slack or Teams space where each team can suggest a new tool.

AI referents by department: to centralize requests and share best practices.

Express workflows: a fast validation process (less than 48h) to integrate a new AI tool.

Automated monitoring: detect any unlisted AI API call.

Short and regular training: raise teams’ awareness of risks (GDPR, bias, cybersecurity).

Solutions such as an AIMS (Artificial Intelligence Management System) make it possible to orchestrate this governance: cataloging, compliance monitoring, logging, and key indicators.

From Shadow AI to responsible AI

Shadow AI is not inevitable. Above all, it reflects a will to innovate, but outside traditional circuits. Companies that know how to channel these uses through adapted governance will transform a risk into an opportunity.

The key is not to forbid, but to structure experimentation so that it becomes a driver of trust and performance.

At Naaia, we help organizations identify and frame Shadow AI, thanks to AI governance solutions (AIMS) and adapted policies. Contact us!

In the wake of BYOD (Bring Your Own Device), a new practice is gaining ground in companies: Shadow AI.
